Multi-store Conversion of Quick-Meal Cases for a Specialty Food Retailer

The Problem:

Refrigerated Cases Upgrade Across 150+ Stores

A leading specialty retailer in the United States, known for its extensive selection of fresh, natural, and organic foods, faced a challenge with its salad bar section.

This once-popular area fell into disuse during COVID-19 and failed to regain its appeal post-pandemic. In response, the retailer decided to transform this space into a destination for prepackaged meals ready to heat and eat to adapt to changing consumer preferences and enhance the in-store experience.

Prior to their contact with CoolSys, the retailer had selected the equipment for the retrofit and had received a quote from a general contractor for installation. The new units required twice the load of the current system, and the retailer wanted confirmation of the general contractor’s approach to the project and further guidance regarding how to most efficiently deploy the units.

Project Objectives

  • Revamp the Salad Bar: Transform the underused salad bar into a prepackaged meal section to meet evolving consumer needs.

  • Upgrade Refrigeration Systems: Enhance the refrigeration system to handle increased load efficiently, supporting new meal units.

  • Minimize Disruptions: Complete installations across 153 stores with minimal impact on daily operations.

  • Coordinate Stakeholders: Ensure seamless coordination between contractors, store operators, and other stakeholders.

  • Achieve Cost Efficiency: Deliver a cost-effective solution with significant savings, including reducing overall expenses by $1 million.

The Solution

After analysis of the engineering drawings, CoolSys offered a turnkey solution that was exceptionally less expensive than the general contractor’s bid while meeting or exceeding all of the client’s requirements for the project.

The CoolSys solution included identifying the system capacity; reviewing the line sighting; identifying stores that required additional work to complete the conversion and those that could be upgraded quickly and less expensively, establishing a schedule for all 153 stores, coordinating with the OEM, general contractors, disposal companies, and local store operators to remove the old cases; completing the piping upgrades; and installing the new systems with minimal impact on normal business operation.

The Impacts

By expertly coordinating and executing key responsibilities within the project, CoolSys helped its customer save time and about $1 million by handling every aspect in a complex and strategic refrigerated case upgrade that encompassed 153 stores across 14 states — all with virtually no interruption for the business or its customers.

Program Team

Established a store remodel schedule based on the customer’s priority list; the number of stores that needed new underground or overhead piping, new control valves installed, control floor plan updated, compressors changed, and/or floor sinks relocated; the OEM delivery schedule; and the unique permit requirements and mechanical and health inspection schedules for each location.

Assisted with design and engineering specifications for the refrigerated cases to ensure the optimal system was installed and store retrofits were completed.

Completed all piping upgrades, assembled and installed the new cases, loaded the refrigerant, connected the EMS controls, and started and tested the units. Crews worked between 10 p.m. and 7 a.m. to ensure that all stores remained fully operational throughout the remodeling project.
